When you convert image files from one format to another, the pixels are decoded into a raw bitmap and then re-encoded with the target format's compression scheme — the conversion itself takes seconds, and choosing the right target is the part that actually matters. Convert in the wrong direction and you either bloat the file several times over or permanently discard quality you cannot get back.

Formats are not interchangeable containers for the same picture. Each one embodies a set of engineering decisions — lossy or lossless, transparency or not, universal compatibility or cutting-edge efficiency — made for a particular job. JPEG was built for photographs, PNG for exact graphics, GIF for the 256-color displays of early networks, TIFF for print production, and WebP for shaving bytes off web pages.

This guide walks through what re-encoding really does to your image, how each major format stores its pixels, and a decision rule for every common conversion — including the two traps, flattened transparency and generation loss, that quietly ruin files.

What actually happens during a conversion

A format converter does not translate one compression scheme into another. It fully decodes the source file into an uncompressed grid of pixel values, then hands that grid to the target format's encoder, which compresses it according to its own rules. The source format's decisions are unwound; the target format's decisions are applied fresh.

This has an underappreciated consequence: conversion can never restore what a lossy format already discarded. Converting a JPEG to PNG produces a lossless file, but it is a lossless record of the damaged image — every compression artifact preserved exactly, at perhaps ten times the file size. The PNG label makes the file look pristine; the pixels inside are still the JPEG's pixels.

The reverse direction is where new loss occurs. Converting a PNG to JPEG runs lossy encoding on clean data, and the quality setting you choose at that moment determines how much detail survives. This is why direction matters more than destination: lossless to lossless is free, lossless to lossy costs quality once, and lossy to lossy costs quality every single time.

How the major formats store pixels

Each format's internals explain its behavior — file sizes, transparency handling, and which images it mangles. A short tour of the six you will actually encounter covers nearly every conversion decision.

The pattern to notice: JPEG and lossy WebP are built around discarding what eyes forgive, PNG and TIFF around exact preservation, and GIF around constraints that stopped being relevant decades ago except for its one surviving trick, animation.

  • JPEG splits the image into 8 by 8 pixel blocks, converts each to frequency components, and rounds away fine detail — extremely small files for photos, no transparency support, and visible ringing around sharp edges like text.
  • PNG stores pixels losslessly using per-row prediction filters plus DEFLATE compression, with a full 8-bit alpha channel — perfect for screenshots, logos, and anything needing transparency, but enormous for photographs.
  • WebP offers both a lossy mode with smarter block prediction than JPEG and a separate lossless mode, both supporting transparency — typically the smallest files, at the cost of spotty support in older desktop software.
  • GIF is limited to a 256-color palette per frame with LZW compression and only on-or-off transparency — obsolete for stills, still everywhere for simple animation.
  • BMP stores rows of pixels essentially uncompressed — huge files with no compensating advantage today, mostly encountered as legacy output from old Windows software.
  • TIFF is a flexible professional container, usually lossless and able to hold layers and high bit depths — the standard for scans and print workflows, and far too heavy for the web.

Choosing the target format

Nearly every conversion decision reduces to three questions. Is the image photographic or graphic? Does it need transparency? And who or what has to open it?

Photographic content — anything from a camera, or with continuous tones and gradients — belongs in JPEG or lossy WebP. Graphic content — screenshots, diagrams, logos, text — belongs in PNG or lossless WebP, where lossy encoding would smear edges and often produce a larger file anyway. Transparency rules out JPEG entirely, since it has no alpha channel to store. And compatibility is the tiebreaker: JPEG and PNG open everywhere, on every device and in every office application, while WebP still meets occasional resistance from older desktop programs and picky upload forms.

That last question is easy to forget and explains most conversion regret. WebP is the efficient choice for images you serve on your own website, where you control the environment. JPEG or PNG is the safe choice for images you send into the unknown — an email attachment, a form upload, a file a client will open in who-knows-what. Efficiency you control; compatibility you rent from other people's software.

Conversions that come up constantly

A handful of specific conversion paths account for most real-world use, each driven by a concrete constraint rather than preference.

In every case the pattern is the same: some destination — a form, a program, an inbox — accepts one format and not another, and the conversion is the toll you pay at that border.

  • PNG to JPG: a screenshot or design export exceeds a portal's 2 MB upload cap, and re-encoding as JPEG cuts it far below the limit.
  • WebP to PNG or JPG: an image saved from a website refuses to open in an older editor or paste cleanly into a document, so it gets converted to a universal format.
  • TIFF to JPG: a flatbed scan measuring tens of megabytes has to fit under a 25 MB email attachment cap or a records-office upload limit.
  • JPG to WebP: a site owner migrates existing photos to WebP to cut page weight and improve loading speed on the same visual quality.
  • JPG to PNG before editing: a photo about to endure many edit-and-save cycles is moved into a lossless format first, so quality is lost at most once, at the end.
  • BMP or GIF to PNG: legacy files from old software get modernized into a format that compresses properly and supports full transparency.

Quality traps and one-way doors

Two conversion traps catch people repeatedly, and both are permanent once the original is gone. The first is flattened transparency. JPEG cannot represent an alpha channel, so converting a transparent PNG to JPG forces every transparent pixel to a solid color — typically white by default. If the image later sits on a dark page, it arrives wearing a white rectangle. When a JPG destination is unavoidable, choose the background fill deliberately to match where the image will live, and keep the transparent PNG as the master.

The second is generation loss. Each pass through a lossy encoder discards more information, so an image that travels JPEG to WebP to JPEG through a chain of tools accumulates damage at every hop, like a photocopy of a photocopy. One lossy encode is the design intent; five is visible mush. The defense is structural rather than careful: keep one lossless or original master per image, and derive every delivery format from that master directly instead of converting yesterday's output.

When converting to a lossy target, the quality setting deserves one conscious moment. Around 80 suits most web purposes, 90 or above suits anything a client will inspect closely, and the file size difference between them is real but rarely decisive for a single image. What is decisive is remembering that this number is the only lever controlling how much of your clean source survives the door.

How do I convert PNG to JPG without losing quality?
Set the JPEG quality to 90 or above when converting, which keeps the loss below what the eye can detect in normal viewing. Some loss is inherent to JPEG because the format is lossy by design, so truly zero-loss conversion is impossible. Keep the original PNG so you can re-export fresh if you ever need a different size or setting.
Why does my transparent PNG get a white background when converted to JPG?
JPEG has no alpha channel, so transparency cannot survive the conversion and every transparent pixel must be filled with a solid color, usually white by default. This is a limitation of the format, not a converter bug. If the image needs to sit on a colored or dark surface, either match the fill color to that surface or keep the file in PNG or WebP, which both support transparency.

Can I convert a JPG to PNG to improve its quality?
No, converting to PNG cannot restore detail that JPEG compression already discarded. The resulting PNG is simply a much larger file containing exactly the same artifacts. Converting to PNG is still worthwhile before heavy editing, because it prevents any further loss from repeated saves.
What image format is best for printing?
TIFF is the print-industry standard, and a maximum-quality JPEG is accepted by most consumer print services. What matters more than the format is resolution: supply roughly 300 pixels per inch of print size, so a 8 by 10 inch print wants about 2400 by 3000 pixels. PNG also prints fine for graphics and text-heavy designs.
Why will a WebP image not open in my photo software?
The application predates the format or never added support, which remains common in older desktop editors and some office tools. The fix is to convert the WebP to PNG for graphics or JPEG for photos, both of which open everywhere. The pixels are unaffected by the conversion if you go to PNG, since it is lossless.
